impl(aggregator): one reconciled in-progress list - board lane, Project status, and session claims currently disagree #1162

Open

Description

@dezren39

Finding

Evidence (live review 2026-10-26 ~22:40 CDT, laptop loopback + gh, cross-checked): "In progress" tonight has three answers: the board's in-flight lane (from the orchestrator's lined-up work - itself derived while the orchestration section is rejected), the Project pool's Status (In Progress count in single digits), and live sessions on /attention. They name different items. /projects already pioneered the fix pattern: show BOTH states with a disagreement badge instead of silently preferring one.

Proposal

Define the reconciled in-progress set = union of (Project Status=In Progress) + (active session lined up) + (open PR referencing), each row carrying which signals fired; rows where signals conflict (e.g. session active but Project says Todo) get the disagreement badge. Render on /queue (queue-view issue) and use the same set on the front-door overview.

Acceptance

Acceptance criteria

  • The reconciled in-progress set (union of Project Status=In Progress + active session lined up + open PR referencing) is exposed in the JSON twin with the per-item signal list — restating the body's Acceptance section as the criteria section.
  • A disagreement case from current data (e.g. session active but Project says Todo) renders with the disagreement badge.
  • The set renders on /queue and is used on the front-door overview.

    Intake review

    • Related: design+impl: org-level GitHub Project as the conceptual-project layer — orchestrator-synced, dashboard-read #910 (design Q&A); the /projects both-states-with-badge pattern named in the body is the model; feeds the queue visibility views in impl(aggregator): queue visibility views - in-progress, blocked, recently-done as first-class cross-project lists #1160.
    • Still live: filed from the 2026-10-26 live review; merged-PR search hits were spurious number matches, none implements a reconciled in-progress set; the three sources still disagree per the finding.
    • Notes: the body carries an ## Acceptance section; an ## Acceptance criteria section restating it has been appended (original body preserved verbatim above it).
    • Risks: signal freshness differs by source (Project status vs live sessions vs PR state) — a stale signal will manufacture disagreement badges; each row should carry signal timestamps so a badge means a real conflict, not a lagging source.
    • Suggested approach: define the set + signals in the collector/JSON twin first with one known disagreement case as the fixture, then render on /queue and the overview.
    • Labels normalized by fleet monitor: priority/normal, effort/m, source/human, status/needs-triage, meta/enriched (kind/feature, app/pm-stack, task/small-fix were already present).
