Description
Summary
Adoption step 5c of the #1122 visualization design: mode/* labels (online/hybrid/physical) exist in all four repos but only 25/188 pool items (13%) carry one — and coverage is 0% in id-train (104 items) and pm-dashboard (43). The hands queue (open physical+hybrid weight) is meaningless for those projects until mode is applied. The basement-cluster epics are the exemplar: fully mode-labeled.
Work
- Apply mode/* to open pool items per the project-structure spec's definitions: online = fully doable online; hybrid = online work plus some physical step; physical = hands on hardware (physical bodies must state location, tools/parts, safety, verification).
- Order: lab-cluster remaining items, then id-train, then pm-dashboard/fleet-ops. Online is the expected default for software issues — but apply per item, not by blanket rule.
Acceptance
- Mode coverage reported before/after per Area from /api/projects.json; id-train and pm-dashboard no longer at 0%; the /program/ hands queue renders real numbers for every project with physical/hybrid work. Refs: impl(aggregator+collector): complexity-weighted project visualization (rollup, hands queue, blocked weight, depth graph) #1122, docs(dashboard): build out the Basement cluster project section (/program/lab-cluster) #1124, project-structure spec 2026-10-26.
Acceptance criteria
- Every pm-dashboard and id-train pool item carries the mode label its impl(aggregator+collector): complexity-weighted project visualization (rollup, hands queue, blocked weight, depth graph) #1122 convention requires.
- A label census after the backfill shows zero pool items missing a required mode label.

Intake review
Fleet-monitor intake pass (protocol §5), 2026-10-28. Still live: no merged or open PR references this issue (checked 2026-10-28T01:47Z); nothing has implemented it yet.
Related: part of the #1122 adoption wave recorded on epic #1184; siblings #1263 (effort-label backfill), #1265 (epic-marking convergence) and #1266 (native blocked-by conversion) are the same data-hygiene pass. Sequence note: #1265's canonical-convention choice should land before or with this backfill.
Notes / risks: the body's Acceptance line was already precise; the appended section restates it in criteria form. Pure data work — the risk is backfilling to a convention #1265 then changes, which is why the sequencing note matters. Priority normal, effort/s.
Suggested approach: census pool items for missing mode labels, apply the #1122 set in one pass, re-census to zero.

origin/mainat1ed5d038b217ab085dd83ca132c956118423923d:pm-stack/aggregator/src/weights.ts:115-118routes openmode/physicalandmode/hybridweight to the hands queue,mode/onlineto online weight, and otherwise counts unmoded weight. The live Project #4
/api/projects.jsonfeed generated at2026-11-04T02:51:37.571Zshows, for open pool items: lab-cluster 12/12 (5 online, 5 hybrid, 2 physical); id-train 38/38 (36 online, 2 hybrid); pm-dashboard 24/24 (24 online); fleet-ops 7/7 (7 online). There are zero open items with no mode label and zero with multiple mode labels. This confirms the prior before/after census in the final reconciliation remains true at current main/live feed. The issue's Work section scopes the backfill to open pool items. Closed historical pool entries remain partly unmoded, but are outside that stated scope and do not affect the open hands queue. No implementation or PR is needed. Fresh GitHub state: issue was OPEN, no linked PRs, and no hard-stop labels.
