Implement the Make / Do / Tend role map: role tags, per-role token costs, Tend macro look-back duty #2152

Closed

Description

@dezren39

Implementation follow-on from the #2131 triage (queue task 3162, 2026-10-29). Parent: #2131 (role map recorded there); fleet epic: #2055.

The Make / Do / Tend role map is decided and recorded on #2131. This issue implements it in the fleet's working surfaces:

  1. Role tags in job definitions. Every live fleet job named in the Fleet roles: Make / Do / Tend — Tend owns the micro (keep everything moving) and the macro (alignment with projects, roadmaps, priorities) #2131 map gets its role recorded where its runs can see it (job body header line: Role: Make|Do|Tend plus micro/macro for Tend jobs). No cadence changes — role tagging only (rate changes need Drew per standing rule).
  2. Per-role cost in the daily token check-in. daily-token-usage-checkin groups its per-job table by the Fleet roles: Make / Do / Tend — Tend owns the micro (keep everything moving) and the macro (alignment with projects, roadmaps, priorities) #2131 map and reports per-role totals (input tokens and cost per terminal item per role), so per-role cost per item is measurable from the next check-in after this lands.
  3. Tend macro look-back duty in program-tending. Add the daily light look-back to program-tending's body: sample the last 24h of terminal queue tasks + merged PRs and the next queued priorities; compare against epic epic: fleet expansion & placement program (2026-10-28 directive, LIST 1–5) #2055's children, the ROADMAP Now/Next items, and open priority/high issues; when drift is found, FILE the realignment issue in the same run (Tend files, not just reports) and link it from the run's log. Weekly deep look-back stays with weekly-token-usage-review.
  4. Boundary cases noted, not silently dropped: pr-diff-review pair sits in Tend per Drew's sketch despite filing issues (its input is completed work); jules-review sits in Tend (reviews external-agent output); roadmap-sync-grist-md sits in Tend (alignment data upkeep).

    agent-note:v1
    state: parked
    task: 3802 (repo-health-code-pilot, lane D)
    note: Evidence runs VERIFIED by this lane (fresh cron run records): daily-token-usage-checkin run c8d0dbbd-5cfd-409f-8f9e-2822030b984a SUCCEEDED and published per-role totals from the #2131 map (MAKE 1,072M / 27.1%, DO 2,138M / 54.0%, TEND 432M / 10.9%, unmapped 315M / 8.0%) — acceptance item 2 DONE. program-tending run 88199e32-0043-4420-a944-4e8f63676019 SUCCEEDED with the §6 macro look-back executed and an explicit no-drift finding recorded — acceptance item 3 DONE. Remaining: the 36 Role headers from the prior note (list unchanged), then close #2152. This lane did not attempt header updates: each requires a verbatim full-body cron.update, and the remaining shift budget did not allow 36 safe view/update/verify cycles.

Together with the 4 tagged earlier (program-tending, daily-token-usage-checkin, stale-pr-warden, github-project-token-renewal) the full Fleet roles: Make / Do / Tend — Tend owns the micro (keep everything moving) and the macro (alignment with projects, roadmaps, priorities) #2131 map is now tagged.
    • Item 2 — per-role token costs: DONE (verified by lane D): daily-token-usage-checkin run c8d0dbbd-5cfd-409f-8f9e-2822030b984a published per-role totals (MAKE 1,072M / 27.1%, DO 2,138M / 54.0%, TEND 432M / 10.9%, unmapped 315M / 8.0%).
    • Item 3 — Tend macro look-back: DONE (verified by lane D): program-tending run 88199e32-0043-4420-a944-4e8f63676019 executed the §6 macro look-back with an explicit no-drift finding.
